Session Goal

Move the project office from taxonomy/design work into a minimal operational workflow that can compile daily state, prioritize work, and produce visible support artifacts.

Key Activities

  • Assessed the maturity of the office model and identified that the triage layer exists, but the execution layer is still missing enough staff-produced artifacts to reliably absorb work before it reaches the principal.
  • Proposed a new Office / Oficina governance layer above Ops, where Office handles compilation, prioritization, escalation, carry-state management, and support artifact generation, while Ops remains the execution layer.
  • Defined a tighter Office-to-Ops handoff contract so Ops only executes from an Office-compiled subset, with fallback behavior and explicit compile outputs.
  • Explored a deterministic compiler architecture for daily office operations: read live state, apply rules, materialize briefs/queues/escalations/run records, and use LLMs only for compact brief generation.
  • Designed a sheet-driven implementation path using Google Sheets as the source of truth, with a minimal Python package that merges registry and carry-state data, validates rows, and renders markdown/CSV/json artifacts.
  • Diagnosed and corrected likely integration issues around Google Sheets service account access and pandas DataFrame shape errors caused by duplicate or malformed headers.
  • Drafted a concrete compile/render/validate patch plan with improvements such as week/today views, merge-drift diagnostics, posture-aware validation, ranking before slicing, and an office summary dashboard.

Achievements

  • Clarified the operating model: Office compiles and governs; Ops executes.
  • Established that the system is ready to move from architecture into a minimal daily office workflow.
  • Identified practical implementation details for a v0 compiler, including validation layers, artifact generation, and Google Sheets integration.
  • Narrowed the technical failure modes in the ingestion pipeline and outlined robust fixes.

Pending Tasks

  • Implement the proposed Office Charter v0 and Office Compile v0 documents.
  • Build or refactor the Python office compiler to support the new compile/render/validate pipeline.
  • Verify Google Sheets permissions for the service account and test the sheet ingestion path end-to-end.
  • Add diagnostics for merge drift, duplicate headers, and validation warnings.
